Why digital transformation should start with workflow, not software

The strongest technology programmes begin by understanding decisions, hand-offs, exceptions and ownership before choosing what the screen should do.

Start with how work actually moves

A process diagram and a software requirements document are not the same thing. Before a platform is designed, teams need to understand how work enters the organisation, who decides what happens next, what evidence is required and where exceptions are handled. These operating details determine whether a digital system will simplify work or simply reproduce existing complexity on a screen.

Look beyond the happy path

Most requirements describe what should happen when information is complete and every step goes according to plan. Daily operations are rarely that clean. Files are returned, records are incomplete, approvals are delayed and users need to correct earlier actions. Designing these paths early prevents staff from creating parallel spreadsheets, messages and offline workarounds after go-live.

Translate ownership into the product

Every important action should have a clear owner. Roles, permissions, notifications and escalation rules should reflect actual authority rather than generic user types. When ownership is visible in the system, users spend less time asking who should act and managers gain a clearer view of where work is waiting.

Use technology to remove friction

Digitisation should not preserve every historical step simply because it exists today. Discovery should distinguish between controls that protect the process and activities that remain only because older systems required them. The objective is a workflow that is easier to operate while retaining the evidence, approvals and safeguards the organisation genuinely needs.

Treat adoption as part of design

Training cannot repair a workflow that users find confusing. Adoption improves when the system reflects language users understand, provides clear next actions and handles common exceptions without forcing people outside the platform. Implementation teams should therefore test operating scenarios with users before treating configuration as complete.
